| Route | Fits when | Question to test |
|---|---|---|
| Internal capability | The value is mainly in your own throughput, cost or service. | Would external commercialization distract from the operational gain? |
| Product or business line | Existing customers have a need and your organization can sell and support the product. | Who pays, who owns the product and what does it cost to serve? |
| Separate venture | Independent incentives, talent or market access materially improve the opportunity. | Do those benefits justify additional governance, funding and operating complexity? |
Evidence before expansion
Interview the intended buyer and user separately. Examine the current workaround, purchasing authority and what would make adoption difficult.
Deliver one complete customer task using data and capabilities the enterprise has the right to use. Define onboarding, security, support and product ownership.
Review acquisition effort, usage, support demand and cost to serve. Decide what needs to repeat across customers and what remains bespoke.

Responsibilities
Welf leads product strategy and engineering. Together, we define the funding, ownership and decision-making structure. Specialist advisers handle legal, tax and transaction matters.
Questions before we start
No. The evidence may favor an internal tool or a product inside the existing business. A separate entity is a choice to justify, not the default deliverable.
We agree product ownership, software rights and any equity participation before work begins. We also establish who manages customers, sets the roadmap and provides support.
Bring the problem, the enterprise asset and the route to the first user. We can test whether they belong in a product thesis.
